Most executives don’t care about your Gantt charts, sprint velocity, or technical blockers. They care about business impact, risks, and strategic alignment.

Fail to communicate the right information, and you’ll either: ❌ Overwhelm leadership with unnecessary details, or ❌ Get blindsided by tough questions you weren’t prepared for.

The Status Report That Got Me Roasted

In 2014, I was leading a global CRM migration when my CIO requested a status update. Eager to impress, I put together a 30-slide PowerPoint deck covering every technical milestone, sprint report, and performance benchmark.

Halfway through my presentation, the CIO stopped me.

  • “Tom, what does this mean for the business?”

  • “Are we on track or not?”

  • “What do you need from me to keep this project moving?”

I had buried the key insights under too much detail. The lesson? Executives don’t need technical play-by-plays—they need strategic clarity.


The 5 Essential Elements of an Executive Status Report

If you want leadership to actually read your updates, focus on these five areas:

1. Project Health Snapshot (a.k.a. Are We on Track?)

❌ What happens: PMs deliver status reports without a clear project health indicator.

✅ Fix it:

  • Use a Red-Yellow-Green status indicator:

    • Green: On track, no major risks.

    • Yellow: Some risks exist, but mitigation is in place.

    • Red: Major blockers, needs executive action.

  • Keep it to the first slide or top of the report.

2. Key Business Impacts

❌ What happens: Reports focus on technical updates instead of how the project impacts revenue, operations, or customers.

✅ Fix it:

  • Frame updates around business goals:

    • “We automated invoicing, reducing processing time by 40%.”

    • “The new portal improved customer self-service, cutting support tickets by 25%.”

  • If a delay is happening, explain the business consequence, not just the delay itself.

3. Top Risks & Issues (And What We’re Doing About Them)

❌ What happens: Executives hear about risks too late, leaving no time for mitigation.

✅ Fix it:

  • List only the top 3-5 risks, not every minor issue.

  • Show the owner, impact level, and mitigation plan.

  • If an issue requires executive help, make the ask clearly.

4. Milestones & Next Steps

❌ What happens: Reports lack a clear timeline, making it hard for leadership to understand progress.

✅ Fix it:

  • Summarize completed milestones in one sentence each.

  • List the next major deliverables with estimated dates.

  • Call out any potential slippage and what’s being done to stay on track.

5. Decisions or Support Needed from Leadership

❌ What happens: PMs don’t ask for what they need, causing unnecessary delays.

✅ Fix it:

  • List any approvals, funding, or resources needed.

  • Keep the request short and actionable.

  • If a decision is time-sensitive, highlight it prominently.


How to Structure Your Status Update (Example Format)

📌 Project Name: [CRM Migration] 📌 Overall Status: 🟡 (Yellow – Moderate Risks Identified) 📌 Key Business Impact: [Reducing manual work by 30%, improving customer retention] 📌 Top 3 Risks:

  • Data migration delays (Mitigation: Parallel testing in sandbox)

  • User adoption concerns (Mitigation: Additional training planned)

  • Integration complexity (Mitigation: Vendor support engaged) 📌 Upcoming Milestones: [Final UAT by March 15, Go-Live by April 1] 📌 Decisions Needed: [Approval on budget extension for additional training]
